Bootstrapped SaaS to $30M ARR: Why Scarcity Forces Focus

Sam rented a booth at Affiliate Summit in Las Vegas with no working product—just screenshots of what the software would look like. Two prospects from that conference became paying customers, with one even requiring a contract clause to take over the software if Everflow failed.

Sam believed that scarcity of capital forces focus. With limited resources, the team had to get things right quickly rather than exploring multiple directions. He argues that putting in $4 million instead would not have helped when they did not know exactly what they were building.

Everflow reached profitability in early 2018 with only 10 people and about 25-30 customers. By focusing on larger, higher-value customers ($2,000/month average) rather than high volume, they built a capital-efficient business from day one.

Despite having money from the Moola Media exit, Sam and his co-founders maintained their bootstrapped mindset. They had also spent three years at Opera, a public company focused on profitability, which reinforced their capital-efficient DNA.

After reaching $10M ARR in the affiliate network niche (a $70M TAM), Sam faced a choice: stay in a limited market or expand to direct brands (a $700M-$1B TAM). They chose to expand, though the transition required building new features for a different buyer persona.

Sam focused exclusively on mobile affiliate networks—a small TAM but one he knew intimately from Moola Media. He targeted specific pain points around fraud reporting and performance tracking that competitors were not solving well.

Rather than competing on price ($50-100/month segment), Everflow positioned as mid-market to enterprise with an API-first architecture. They built integrations with platforms like Shopify and focused on being the most sophisticated solution technically.

Sam built an API specifically to migrate data from legacy platforms like Tune and Cake to Everflow. This reduced the switching risk for prospects who were unhappy with their current solution but worried about the transition.

Sam argues that growing at 25-30% annually is healthier than 50-60% with external funding. Fast growth often means taking on customers outside your ICP, spreading thin, and wasting months on deals that do not work out.
