Don't Pay a Vendor to Find Your ICP
The Insight
Before product-market fit, the job you most want to hand off is the one you can't. Finding and talking to your first customers is how you learn who your ICP is. Outsource it and you outsource the learning.
David Zhu sees this all the time in the smaller companies Reevo sells to. Technical founders who "haven't found PMF yet" pay vendors "fifty thousand dollars" to act as their outsourced SDR or AE and send them prospects every night. His take: "It's like having a baby but you decide to not raise the kid."
The decision rule: until you can describe your best customer from calls you ran yourself, prospecting stays your job.
How They Did It
David has been on both sides of this.
- He tried buying the answer first. Before Reevo, he ran growth at OpenStore. His attitude going in was "how hard can go to market be?" He bought Salesforce, HubSpot and prospecting databases, then hired a HubSpot consultant to tie it all together. "Nine months in, you still couldn't make it work." He couldn't even say who his best seller was.
- He did the outreach himself. At Reevo, he tried cold outbound and asked friends for feedback directly. That's where he found out a polite "I like it" isn't a buying signal.
- He stayed on the first call. Even after Reevo had a sales leader closing deals, David says "I might be the first call."
Buying tools didn't answer his questions. Talking to buyers himself did, even when the answer was no.
What Trips Up Founders
Treating discovery as busywork. It feels like a task to delegate. David disagrees: "That is too critical of a thing to just give to some other forward deploy" SDR or AE. "You gotta learn that craft yourself."
Thinking a tool can find PMF. A vendor can send you leads. It can't tell you why the ones who bought actually bought. That pattern is your ICP, and you only see it from inside the conversations.
Starting revenue before you know who it's from. Without a real feel for your ICP, David warns, "you'll have a false start." And "once that revenue clock starts, you can't really get off that revenue clock."
When This Doesn't Work
If you already know your ICP cold, outside help with outreach is a different decision. You've closed a few customers yourself and can explain why each one bought. The signal you're ready: your own calls keep turning up the same kind of buyer, and you could write the targeting brief for a vendor in an afternoon. Until then, keep the calls.
The Question
Before you sign that vendor contract, ask yourself: could I write one page on my best customer from calls I ran myself? If the answer is no, a vendor won't fix it. Run the next 10 calls yourself and write that page from them.
